Leading FORWARD™ Book and Companion Guide

Resized_Resized_20251010_131312.jpeg

See the Shift. Practice the Method.

The book, Leading FORWARD™: How High-Performing Doers Become Leaders of People, introduces the leadership shift and The FORWARD Leadership Method™.

The Companion Guide gives readers practical tools to begin applying the method directly in their daily workflow.
The guide can be completed digitally or printed for use during reflection, coaching, delegation, development, and leadership practice.

Do not try to use every tool at once.

Start with one.

The program was not the goal.

The practice is the goal.

Business Coffee Meeting

When to Use the Companion Guide

Use the tools during real leadership moments, including:

  • A handoff

  • A pressure moment

  • A hard conversation

  • A coaching opportunity

  • A development conversation

  • A growth commitment

The purpose is not to complete worksheets.
The purpose is to turn leadership ideas into daily practice.

Business Meeting Discussion

Outdoors Meeting

FORWARD Stage Selector

Use this tool when you are unsure where to begin.

Everything comes through me.

A person who was rewarded for solving problems may struggle to stop solving every problem.

People do not bring me problems until it is too late.

Begin with Regulate or Win Trust.

Nobody takes ownership.

Begin with Own.

I keep having the same issue with this person.

Begin with Address.

People wait for me to make every decision.

Begin with Raise.

No one is ready for the next role.

Begin with Develop.

I keep jumping in and fixing everything.

Begin with Frame.

Delegation Handoff

Before handing off meaningful work, clarify:

Outcome

Context

Success Criteria

Boundaries

Support

Check-In Rhythm

Then ask:

Walk me through what you understand the outcome to be.

Regulation Reset

Use this tool for a decision, change, update, or expectation.

Notice

  •  What am I feeling?

  •  What is happening in my body, tone, face, or pace?

  • What story am I telling myself?

Pause

  • What if I gave this moment five seconds before responding?

  • What do I need to stop doing automatically?

Clarify

  • What do I actually know?

  • What am I assuming?

  •  What question should I ask before reacting?

Choose

  • What does this situation need from me as a Leader of People?

  • What response serves the person, the work, and the standard?

Repair

If the reaction was not helpful, leadership may require repair.

  • If I reacted poorly, what repair is needed?

  • What do I need to own?

  • What still needs to be addressed?

Regulation is not about avoiding accountability or pretending that pressure does not exist.

It is about choosing a response instead of allowing pressure to choose it for you.

Behavior
  • What did I observe?

  • What specifically happened?

Impact
  • Why does it matter?

  • How did it affect the work, team, customer, safety, trust, or standard?

Expectation
  • What needs to happen going forward?

Coaching for Ownership

The central question is:

Use this tool before addressing behavior, conflict, or a repeated issue.

Perspective
  • What do I need to ask or understand?

  • What information may be missing?

Next Step
  • What happens next?

  • Who owns what?

  • When will we follow up?

Conversation Starters
  • What needs to happen going forward?

  • I want to talk about what happened earlier.

  • I need to clarify an expectation going forward.

  • I need to clarify an expectation going forward.

Delegate Outcomes, Not Just Operations

The action solves the current problem.
The coaching develops the person who will face the next problem.

Before answering, consider whether the person needs:

Own is useful when:
  • Direction

  • Confidence

  • Direction

  • Accountability

  • Coaching

  • Support

  • Training

Handshake Over Contract

Coaching for Ownership

Coaching Questions
  • What are you seeing?

  • What have you already tried?

  • What do you think is causing it?

  • What options do you see?

  • What are the risks or tradeoffs?

  • What do you recommend?

  • What do you need from me?

  • What will you do next?

Coaching Commitment
  • What will the person do?

  • By when?

  • What support will I provide?

  • What did I learn about the person's thinking?

  • Did I solve the problem only, or did I also develop the person?

  • When will we check back?

Coaching Ladder

Use the Coaching Ladder to identify whether ownership is growing.

Level 01
What do I do?

The person brings a problem and waits for an answer.

Level 02
Here is what I think I should do.

The person begins thinking before asking.

Level 03
Here are the options. I recommend this one.

The person practices judgment and ownership.

Level 04
Here is what happened, what I decided, and why.

The person owns decisions within boundaries.

Reflection
  • Where is this person on the ladder?

  • What would help move them one level?

  • What support or boundary needs to be clarified?

Development Conversation Starter

Use this tool to help someone grow intentionally. Do not begin with the plan. Begin with the person.

Everything comes through me.
  • What do you want to get better at?

  • What kind of work gives you energy?

  • What responsibility would you like to learn more about?

  • What skill would help you grow next?

  • Do you have interest in leading people, or do you want to grow in another direction?

Coaching Questions

Consider:

  • What strengths are already visible?

  • What capability would help this person grow next?

  • What evidence of readiness exists?

  • Where might I be confusing potential with readiness?

  • What feedback would help?

Development Opportunity
  • What stretch opportunity could help this person practice?

  • What support is needed?

  • What risk or boundary needs to be managed?

  • When will we debrief?

Potential

Potential means a person could grow into a responsibility.

Ask:

  • What potential do I see?

  • What strengths support that potential?

Readiness

Readiness means a person can carry responsibility now, with appropriate support.

Ask:

  • What evidence do I have?

  • Have they demonstrated the skill in a smaller setting?

  • How do they respond to feedback?

  • How do they respond under pressure?

  • What gap exists between potential and readiness?

Final Leadership Commitment

Before you move forward, write the commitment you are willing to practice. Not the idea. The behavior.

Complete the following:
  • I am becoming a Leader of People who:

  • The old habit I am no longer willing to excuse is:

  • The FORWARD stage I will practice first is:

  • The behavior I will practice for the next 30 days is:

  • The person or situation I will practice with is:

  • The evidence I will look for is:

  • The support I will ask for is:

  • My next move is:

Keep Moving Forward

The title was not the proof. The people are the proof.

Lead the work. But do not stop there.
Lead the people doing the work.
Lead with clarity.
Lead with courage.
Lead with ownership.
Lead with humility.
Lead with enough care to tell the truth.
Lead with enough discipline to keep practicing.
Lead people, not just operations.
And keep moving Forward.
